An AI consultant helps a business work out where artificial intelligence will pay back, then plans, builds or oversees that work and hands it over so the team can run it. In practice that means assessing the processes and the data, choosing the first use cases, picking tools and models, building and testing the system, setting rules for safe use and training the people who will use it. For an ecommerce brand of $5M to $200M, the useful AI consultant is one who can take a single problem, such as support replies or product data, from assessment to a system in daily use. This answer is from Brand Media Works, an AI consulting and marketing data engineering firm for ecommerce brands.

What does an AI consultant do day to day?

The work follows the life of a project:

  • Assess. Interview the people who do the work, map the process, check the data behind it and estimate what changing it would save.
  • Prioritize. Rank use cases by value, effort and risk, and pick one to start with.
  • Design. Choose the tools and models, decide what the AI may do alone and what a person checks, and agree the pass mark before anything is built.
  • Build and test. Connect the data, build the workflow or model, and test it against the brand's own examples.
  • Govern. Set access controls, logging and rules for which data may go into which tools.
  • Hand over. Train the team, write the runbook and name an owner on the brand's side.

Not every consultant does every step. Some stop at the roadmap, and some only build. The useful question is which steps a consultant will own and which they will hand back to the brand.

What types of AI consultant are there?

Common types of AI consultant and what each delivers. Timelines as published by one firm in the Brand Media Works competitor register, read 18 October 2026.
TypeMain questionWhat the brand has at the end
AI strategy consultantWhere should we use AI, and in what order? An assessment, a ranked list of use cases and a roadmap. One firm puts a readiness assessment at 2 to 4 weeks and a roadmap at 6 to 12 weeks.
AI implementation consultantHow do we build this and get it into use?A working system in production, with a runbook and an owner
Data or AI engineering consultantIs the data ready for AI?Connected, cleaned data that the AI can be built on
Fractional AI leadWho runs AI here, part-time?An ongoing owner for the AI program, paid monthly

Strategy work costs more per hour: one firm puts a 20% to 40% premium on strategy over implementation work. AI implementation consultant vs AI strategy consultant compares the first two roles in detail.

Why do brands hire an AI consultant?

Because the goal usually runs ahead of the ability to deliver it. In Gartner's 2026 CMO Spend Survey of 401 marketing leaders, conducted January to March 2026 and published on 11 May 2026, 70% of CMOs said becoming an AI leader is a critical goal for 2026, but only 30% reported mature or fully developed AI readiness. The same share, 70%, said their internal marketing processes are not yet mature enough to implement and scale AI.

A consultant fills that gap for a set period. One firm advises founder-led companies to hire outside consultants for their first pilots, which reach value in 6 to 12 weeks rather than the months it takes to build an in-house team, and to move to a hybrid or internal model once the return is proven.

How much does an AI consultant cost?

Published rates run from about $100 to $150 an hour for junior consultants to $300 to $500 or more an hour for senior experts, according to one AI consulting firm's cost guide, which puts pilots and proofs of concept at $10,000 to $150,000 (read 18 October 2026). Another firm puts independent consultants at $600 to $1,200 a day and experienced consultants at the largest consulting firms at $2,500 to $3,500 or more a day. AI consultant cost in 2026 sets out what consultancies publish, by type of work.

When does an ecommerce brand need an AI consultant?

  • When the brand can name a problem but not the fix, such as slow support replies, product listings that take days to publish or reports built by hand every week.
  • When the data behind the problem sits in several tools that disagree, such as Shopify, the ad platforms and the email platform.
  • When customer data is involved and the brand needs rules for what can go into which AI tools.
  • When nobody in-house has built and run an AI system before.

A brand that only needs one standard tool switched on, such as the AI agent built into its help desk, may not need a consultant at all. Frequently asked questions

What exactly is an AI consultant?

An AI consultant is an outside specialist, working alone or for a firm, who advises a business on how to use artificial intelligence and usually helps put it into use. The role combines business analysis (which processes are worth changing), technical design (which data, tools and models to use) and delivery (building, testing and handing over). It differs from an AI engineer, who builds systems as one member of a team, and from a software vendor, who sells one product.

Do AI consultants write code?

Some do. Implementation and engineering consultants build the system themselves or lead the team that does. Strategy consultants usually do not, and hand the build to a partner or back to the brand. Ask who writes the code before signing.

How long does an AI consulting engagement take?

One firm publishes 2 to 4 weeks for a readiness assessment, 6 to 12 weeks for a strategy and roadmap, and 12 to 20 weeks for a combined strategy and pilot engagement (read 18 October 2026).
