A $20M ecommerce brand that matches Gartner's 2026 averages spends about $1.56M on marketing and about $239,000 a year of it on AI. Gartner's 2026 CMO Spend Survey puts marketing at 7.8% of company revenue and AI at 15.3% of the marketing budget. The dollar figures apply those averages to $20M. Most first projects cost a small fraction of that.

What should a $20M ecommerce brand budget for AI in 2026?

On Gartner's 2026 averages, a $20M brand would put about $239,000 a year into AI, out of a marketing budget of about $1.56M. Both percentages come from Gartner's 2026 CMO Spend Survey of 401 CMOs and other marketing leaders in North America, the United Kingdom and Europe. The dollar amounts are arithmetic on those averages, not figures Gartner publishes for a brand of this size.

Gartner's press release on the survey states the AI share directly:

CMOs are allocating an average of 15.3% of marketing budgets to AI initiatives, yet most marketing organizations lack the maturity to scale those investments, according to a survey by Gartner, Inc., a business and technology insights company.

Gartner, Gartner 2026 CMO Spend Survey (May 2026)

Treat the figure as a ceiling to test, not a target. The same survey found that 56% of CMOs say their marketing organization lacks the budget required to deliver their 2026 strategy. The average covers every AI initiative in marketing, not only outside help. Published prices for a single project, set out in AI consultant cost in 2026, show how much of that budget one engagement takes.

Note: a survey of 54 French specialist retailers by Arthur D. Little and Procos found that barely one in 10 invest more than €250,000 a year in AI, excluding core data and infrastructure. The sample is small, retail-only and priced in euros, so it is a reference point, not a benchmark for US ecommerce.

What does each type of AI project cost at that size?

A $20M brand's first data project usually costs $1,000 to $10,000 at published prices, and larger AI builds start in the tens of thousands. The figures below come from the competitor register kept by Brand Media Works, an AI consulting and marketing data engineering firm for ecommerce brands. Each one is a figure a firm publishes about its own work.

The build price is not the running cost. EY's September 2026 analysis of agentic AI estimates that the token accounts for roughly a third of what an agent actually costs to run, so an agent pilot priced from $5k carries a running bill on top of its build price. Infrastructure, monitoring and model updates sit in that bill.

Most firms publish nothing at all. In mid-October, 5 of the 69 AI and data consultancies in the Brand Media Works competitor register published any figure for what their work costs, and two of them priced private AI work. At the $75,000 starting price for fine-tuning in the table, a private model would take about a third of the $239,000 average AI budget (our arithmetic), before the running cost set out in what a private LLM costs to run.

Should a $20M brand hire an AI consultant or just buy tools?

Buy tools when the work is one person's productivity, and bring in outside help when the problem crosses systems. One performance marketing agency that works with more than 170 ecommerce brands budgets $50 to $80 per person a month for its own core AI stack. At that price, tools for a whole marketing team cost less than a first data project.

Tools do not join Shopify, ad platform and email data into one view, and they do not fix reporting that disagrees between systems. That is a marketing data engineering problem, and it is where the $1,000 to $10,000 projects in the table sit. Gartner's research on AI value shows why the choice matters:

Only one in three CMOs are seeing the returns they expect from AI investments.

Gartner, From Efficiency to Impact: How CMOs Can Achieve Real AI Value (May 2026)

The same Gartner research ties budget to outcomes. It finds that by 2028, only 10% of CMOs who focus on time savings over business outcomes will secure the budget needed to meet strategic goals. A consultant is worth hiring when the project has an outcome a finance team can check, such as reporting that reconciles or a channel budget that moves on better data.

What does an AI consultant do first for a $20M ecommerce brand?

A good first engagement scopes the data before it builds anything. It lists the sources a brand runs on, finds where the numbers disagree, and prices one bounded project, such as a dashboard or a two-source pipeline, before any agent or model work.

The second question is where customer data will go. If customer behavior or purchase history will flow into prompts, decide early whether the brand needs private AI for business, because that choice changes the infrastructure and the budget. The pilot comes after that, with a running cost estimated alongside the build price.

Frequently asked questions

Is $239,000 a year on AI realistic for a $20M brand?

It is an average, not a target. Gartner's figure averages all AI initiatives across 401 CMOs and marketing leaders at companies of different sizes, and 56% of those CMOs say their budget falls short of their 2026 strategy.

What is the cheapest useful first AI project?

A first dashboard from one data source, which is published at about $1,000 and about one week of work.

How long does a first AI project take?

Published estimates run from about one week for a one-source dashboard to about four weeks for a custom pipeline across around three sources.
